〈打好基础〉读后感

<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  下面,我再谈谈我对作者一些观点的看法。我觉得我们更应该用辩证的角度去看中小企业的管理现状,找到不合理中合理的部分,这样才能找到问题的牛鼻子。如果我们按照外企的标准来审视中小企业,很多优秀的企业会体无完肤,要完善的问题一大堆,日常业务还要继续开展,管理变革便无从下手了。我们要结合一些大背景去看中小民营企业的管理现状:</SPAN></P>

<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  从企业内部管理的角度看,基础不牢的成因是什么,作者没有进行系统的分析。我梳理了一下该书的内容,作者主要是从文化和基础管理制度这两方面来分析的,我觉得还缺少了一个维度就是“人”,文化和制度的问题很大程度上是各级“人员”造成的。</SPAN></P>
<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  文化的分析作者用了很多的篇幅,提出了浮躁和农耕文化两个论点,遗憾的是如何改造文化,该书没有多少描述。而制度部分的分析作者谈了六个方面,这六个方面的彼此关联,解决问题的主线、切入点作者也没有详细的描述。</SPAN></P>
<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  最后有重要的问题需要继续思考,作者提到当夯实基础和日常管理有冲突的时候,建议夯实基础优先,要求企业老板为长远利益放弃一些眼前的利益。在实际中这是一个让企业老板很难抉择的问题,放弃眼前利益就以为这利润下滑甚至亏损,放弃就以为这错过宝贵的机会,当然我们可以说:“大舍是为了大得”,但是能迈过这个关的老板并不多。</SPAN></P>
<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  解决该问题的上策是有一个既能夯实基础,又能改善业务的变革流程和方法,如果这样会满足各级人员的利益。但是这样的流程管理实际当中存在吗?</SPAN></P>
<P class=MsoBodyTextFirstIndent style="MARGIN: 0cm 0cm 6pt; TEXT-INDENT: 0cm; mso-char-indent-count: 0"><SPAN style="FONT-SIZE: 12pt; FONT-FAMILY: 宋体; mso-ascii-font-family: ''; mso-hansi-font-family: ''">  如果一定要牺牲一些眼前的利益,那就看变革者、员工的魄力和承受能力,和外部市场也有很大关系,例如当企业面临一贯合作的国外客户的订单,为了改善管理,可都不接或少接,相信很多企业老板会选择客户优先,因为他们害怕错过了这次机会,以后就很难说了,因为市场竞争太激烈了。一旦这种犹豫的因素在增加,推进变革成功的隐患也就越多,一些计划好的事情就变得虎头蛇尾,很多企业的管理变革都是这样痛苦反复挣扎的过程。企业过来了就上了一个台阶,过不来就被卡住了,这个阶段企业的管理层压力都会非常大,所以这可能也是企业在这个阶段喜欢和咨询公司合作的原因,可以把变革推进外包出去,虽然代价高,但是回报可能也会加快。</SPAN></P>
