生产线人员的外包已经有一部分企业在实施,我想主要原因可以如下:
1。在市场竞争激烈的情况下,为了保持企业的灵活性,更主要的是企业对于自身的核心竞争力的了解和强化,当企业认为对于生产线人员的管理不能产生企业所需要的利润率的时候,应该考虑将企业的生产线人员外包,将自己的研发能力和销售能力强化和凸现出来,有句话是:专注与你的专业,我想这个应该是一个原因。
2。生产线的人员在生产性企业中占有很大的一块份额,当企业要进行调整或是遇到困难的时候,对于人员问题的处理通常很棘手,对于目前已经出现的后勤外包,从而进一步产生了生产线人员的外包。
3。在另一方面对于擅长与生产人员和生产运营管理的公司,这个是一个双赢的结果,能最大发挥接受企业的核心竞争力。
4。可能带来的问题我想一个是如何进行过渡和补偿,减少外包对员工和生产的影响,二是要建立一套畅通的信息沟通系统,因为这个情况已经变成了企业与企业间的沟通,涉及到的面也更广;三是建立一套快速有效的运行流程,减少信息的停留,保证信息的标准化。
5。对于以上问题一般是在外包时充分平衡自己企业与外包企业之间的工作收入差异,通过补偿,福利,浮动工资等方法减少对生产线人员的影响;建立双方对于产品的质量要求的标准,供货物流的要求,研发沟通的要求,工艺变更的要求,信息沟通等流程标准;通过设立供应商管理员的方法进行实施的沟通和质量控制。
这里列一下这个供应商管理员的一般工作:
Execute and review CAP test implementation progress and results with ODM.
Mandatory 100% review of the first 50 test units off the production lines (by ODM);
Review no less than 1 per every 15 units during steady state production cycle (by ODM).
Revise CAP process as required to achieve DPPM goals (Defective Parts Per Million).
·Participate with ODM internal Pilot Audit Team to perform comprehensive out-of-box quality audit during NPI or steady state.
Component functionality
Assembly and mechanical parts fit and finish;
Consistency between finished product quality and incoming order (BTCO);
Audit report to be submitted by ODM with the sign off approval to SC Quality Manager, PID Program Manager and TCE & Sustaining Engineering Manager.
·Provide regular feedback to SC Quality, TCE & Sustaining Quality Engineering, and Platform Engineering for quality improvement suggestion to reduce DEFOA/IFR/AFR.
·Attend immediate supervisors' weekly staff and provide regular update on work related activity as required.
·Attend weekly NPI and sustaining conf. calls scheduled with ODM. Review customer escalation issues and repair center issues. Participate in Supply Chain Quality manager weekly conference calls with ODM.
·Ensure ODM track issues and actions to be discussed for the weekly supply chain quality conf. calls.
·Schedule 1:1 calls with the Supply Chain Quality Manager and the TCE & Sustaining Engineering Manager on a regular basis.
·Work with the local engineering team to review the platform meeting minutes and stay current on all issues related to the ODM's production quality.
·Review the process at ODM to ensure the CPE database is used and the quality issues have actionable plans. Visit the PSG NB team in the US on a routine basis to meet with the PSG NB TCE & Sustaining Engineering team and review and develop goals and solicit feedback.
